Best Enterprise AI Development Agencies in Australia and New Zealand (2026)

An honest comparison of the AI development agencies and platforms available to Australian and New Zealand businesses in 2026. Who each one is best for, what they cost, and the questions that separate builders from deck factories.

If you are an Australian or New Zealand business trying to hire someone to make AI actually work, the market is confusing on purpose. Everyone says transformation. Almost nobody publishes a price, names a client, or tells you who they are wrong for.

This is the comparison we wish existed when clients ask us who else they should be talking to. Yes, we are on this list, and yes, we are biased. So the rule for this page is simple: we say who each option is genuinely best for, including when it is not us. The vendors here do not name their competitors. We think that tells you something, and we are happy to be the exception.

The quick verdict

- **Sentry AI (us, Auckland)** for mid-market and enterprise teams across NZ and Australia that want AI built, shipped and governed end to end: enablement, custom builds, a knowledge graph foundation, and a control plane over every agent. The only NZ-native option on this list.

- **Hourglass AI (Sydney and Melbourne)** for Australian founder-led small businesses that want fast, fixed-fee automation wins and published pricing. Impressive velocity, SMB-shaped.

- **Decidr (Sydney)** if you want a single-vendor AI operating system platform rather than an agency at all. ASX-listed, well funded, enterprise-aimed, and everything runs inside their product.

- **The Big Four and strategy consultancies** if the board needs a governance framework and a defensible paper trail more than it needs working software.

- **Offshore and US agencies** if budget beats timezone. You will feel the twelve-hour gap in every standup.

The longer version, with the trade-offs, is below.

Sentry AI

Auckland-based, working across New Zealand and Australia, on-site and remote. Our bias disclosure is above, so here is the honest shape of us.

**What we actually are.** An AI development agency that builds and operates AI Operating Systems: we train teams on the AI they already pay for, build the custom agents and workflows the gaps reveal, connect company knowledge into one governed knowledge graph, and run every agent through one control plane, our [Agent Management Platform](/agent-management-platform). The framework behind it is public in the [AIOS whitepaper](/aios-whitepaper). We build, we do not advise. No decks, no eighteen-month programmes.

**Proof.** Fifteen plus shipped projects and 75,000 plus users across our platforms, including a recruitment voice agent past 10,000 candidate calls at roughly a fifth of the cost of human screening, and a healthcare voice assistant with over a thousand active users. Named case studies, on the site, with the clients' industries attached.

**Where to start.** Every engagement starts with the [AI Opportunity Audit](/ai-opportunity-audit). The first step runs free in your browser: map your tools and teams, see your business as a knowledge graph, get your top three AI opportunities. The full week ships a working fix in five days, under twenty hours of your team's time.

**Who we are wrong for.** If you want a bench of thirty consultants and a change-management office, that is not us. If you want the absolute cheapest possible chatbot, that is also not us.

Hourglass AI

Founded in early 2026 by Michael Batko, who ran the Startmate accelerator for eight years, and Finlay Ekins. Sydney and Melbourne, Australia only.

**What they do well.** Speed and transparency. Their AI Audit runs $2,000 to $10,000 AUD, builds run $5,000 to $20,000, retainers from $2,500 a month, and a productised founder assistant at $5,000 plus $200 a month. All of it published on the site, which almost nobody else in this market does. They ship quickly, their content is honest, and the Startmate network gives them real reach into Australian startups.

**Trade-offs to weigh.** The client roster is founder-led small business: recruiters, wellness studios, retailers. If you are an enterprise with compliance obligations, multiple departments and existing vendor agents to govern, their per-product governance is not a control plane across your whole estate. They are also months old as a company, and there is no New Zealand presence at all.

**Best for.** An Australian founder who wants automation wins this quarter at a known price.

Decidr

The important thing to understand about Decidr is that it is not an agency. It is an ASX-listed product company (ticker DAI) selling DecidrOS, an AI operating system platform, with a A$20 million raise behind it and expansion running toward the US and Asia.

**What they do well.** Serious platform engineering, SOC 2 Type 2, an AWS partnership, and named Australian customers including CareerOne, ELMO and Go1. If you want to buy one vendor's integrated AI platform and run your business on their apps, this is the most credible ANZ-listed way to do it.

**Trade-offs to weigh.** Everything lives behind a demo request. No public pricing anywhere. There is no services arm: nobody trains your team, nobody builds your custom workflows, and the platform governs its own apps rather than the agents you already run elsewhere. The output belongs to their schema, which is the opposite of the ownership question we would tell you to ask first. And their momentum is visibly pointed offshore, not at New Zealand.

**Best for.** An Australian enterprise that has decided on a single-vendor platform strategy and has the internal team to adopt it.

The consultancies

The Big Four and the strategy houses will produce a rigorous AI governance framework, a risk assessment the board can sign, and a roadmap measured in quarters. What they will not do is ship working software in week one, and the day rates mean a pilot costs what a production system should.

**Best for.** Regulated enterprises that need the paper trail before anything can be built. Just do not confuse the deck for the deployment.

Offshore and US agencies

There are competent AI teams in the US and cheaper ones offshore. Two things bite ANZ buyers: the timezone, which turns every question into an overnight round trip, and data residency, which most of them cannot answer for Australian or New Zealand regulatory contexts. If your data must stay in your region and your team works NZST or AEST, a local partner is not a nice-to-have.

The questions that actually separate them

Whoever you talk to, including us, ask these five:

1. **What did you ship last month, and can I talk to the client?** Deck factories go quiet here.

2. **What does it cost?** Anyone who cannot give you a range on the first call is planning to scope you into a corner.

3. **Who owns what we build, including the data and the prompts?** If the answer involves their platform's schema, you are renting.

4. **How do you govern the agents we already have, not just the ones you sell us?** This is where platform vendors and point-solution shops both stall.

5. **How much of my team's time does this take?** A real answer sounds like hours, not headcount.

Where to start, whoever you choose

Run our [AI Opportunity Audit](/ai-opportunity-audit) first. The browser step is free, takes about two minutes, and maps your tools, teams and data silos into a knowledge graph with your top three AI opportunities. Take the output to any agency on this list. If the conversation gets better because you brought a map, you have learned something about the agency too.

And if you want the week that ships a fix by Friday, [book a call](/contact). If we are not the right fit, we will tell you who is. That is the whole point of this page.

Build your context layer

Sentry AI helps companies structure their organisational knowledge for AI consumption. We build knowledge graphs, semantic context layers, and AI agent infrastructure for enterprise teams.
